Closing the pilot-to-production gap
3 September 2026
A successful demo is not a service. Production needs owners, measures and a path to improve.
The pilot-to-production gap is where AI portfolios quietly fail. Energy gathers around demos. Production asks for boring excellence: ownership, monitoring, cost, adoption and support hours.
Define exit criteria before the pilot starts. What evidence will justify production. What risk acceptance is required. What licence and data conditions must be true. Without that, every pilot can claim success.
Federated ownership clarifies who promotes a use case and who maintains enterprise standards. Use-case owners cannot waive enterprise controls. Enterprise boards cannot run every local change board.
Three-level scorecards show whether production readiness is executive theatre or operational fact. If operational evidence never arrives, the issue is not resolved.
Adoption waves should follow production, not precede it with unchecked access. Equip people for permitted work. Measure transfer into daily tasks. Spaced learning beats a single launch webinar.
Agents and integrations need acceptance criteria and a support path. Specialist build days create the asset. Operate keeps the governance loop around it. Project proposals cover larger builds.
Roadmap timing affects production plans. A feature still in development is a weak foundation for a hard go-live. Track Microsoft 365 roadmap status with the same seriousness as internal milestones.
FinOps and risk reviews at promotion time prevent surprise bills and silent exposure. Cost opportunities and residual risks should be named, not buried in appendix slides.
CIOaaS Transform and CIO+AI tiers exist for organisations mid-change. Extra capacity helps when the gap is wide and politics are real.
Close one gap end to end before opening five new pilots. Production credibility funds the next wave. Demo culture spends it.
